PURPOSE T

This SOP defines how LowCode Agency monitors, reports, and responds to projects qualitative health status using a Weekly Report. The goal is to ensure all projects maintain a GREEN health status, surface risks early, and align the team on corrective actions through structured 1:1 discussions.

Plutio — Primary project management system; source data for the AI-generated report - Semaforo Report — Automated weekly health snapshot posted to #luiz-ops every Monday at 6:00 PM - Slack (#luiz-ops) — Report delivery and async ops visibility - 1:1 Meetings — Venue for PMs to discuss red/yellow projects and agree on recovery strategies

HEALTH STATUS DEFINITIONS ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━
🟢 GREEN — On Track Project is progressing as expected. Client is satisfied. No blockers. Timeline is being met.
🟡 YELLOW — At Risk Minor delays, client concerns, or scope uncertainties. Requires attention but not yet critical. PM must have a recovery plan ready.
🔴 RED — Critical Client is unhappy. Project is stalled (blocked for 1-2+ weeks). Major delivery or scope risk. Immediate action required.

⚠️ Status is qualitative, not quantitative.

WHAT TO DO

1. For any RED or YELLOW project you own, self-assess: Why is it this status? What's the recovery plan?
2. If you don't know the reason or think its innacurate→ contact the Head of Operations before your 1:1.

  1. 1:1 Meeting Discussion - PM presents diagnosis and recovery strategy for each flagged project

  2. Head of Operations may manually update the status based on discussion

  3. 3. Action items and owners are documentedStep 4 — Recovery & Follow-Up 1. PMs execute agreed recovery strategies during the week 2. Progress is tracked in Plutio and reflected in next week's report 3. Repeat RED status over multiple weeks = escalation to senior leadership ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ 5. PM RESPONSIBILITIES ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ - Know your project health at all times — don't rely solely on the weekly report - Be ready to explain root cause of any yellow/red status before your 1:1 - Proactively propose recovery strategies — don't wait to be asked - Keep Plutio updated so the AI has accurate data - Escalate client issues immediately — don't wait for the weekly report ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ 6. ESCALATION PATH ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ - PM unsure of status reason → Contact Operations Lead before 1:1 - Project RED for 2+ weeks → Escalate to agency leadership; consider client call - Client requests immediate escalation → Ops Lead or senior PM joins call same day - PM repeatedly unable to explain status → Performance coaching conversation initiated
